Restructuring Recruitment

We have to be clear about what exactly we are trying to achieve thru creation of

à  World-Wide-Jobs             (WWJ)

à  Global Recruiter               (GR)

If there were to be just two more online recruitment related websites, then we have no chance – even to survive, let alone succeed.

We have seen this happen to 3pjbs.com it will happen to many more jobsites.

On WWJ, we have said

                “We are not a jobsite”

On GR, we are saying

                “We are a NETWORK of many jobsites”.

On both, we will need to state explicitly,

                “We are tightly integrated for delivering seamless service to jobseekers & corporates”.

Please see Annex A – then Annex B.

 

Ø  Annex A Interpretation:

 

700 newspapers were the “fathers” & TMP / Monster USA was the “child”. When newspapers got together, the child was born.

In India, we are starting with WWJ and then trying to rope-in 500 newspapers to receive / print job-advts.

In USA, 700 newspapers we are daily sending their print-media job-advts. to Monster, for aggregating & uploading, for pulling millions of jobseekers.

 In India, we have reversed the process. WWJ is daily sending JAS so that papers can print it, we are giving them CONTENT. If we can get them to accept JAS, someday, we hope, we will persuade them to give US their content (job-advts.) -in a reciprocal manner. If this reverse-flow starts, it will help us reduce our dependence on from Monster / Naukri / Jobs Ahead.

But that is a side issue.

We hope to reduce this dependence, also when we start getting job-advts. from GR partner websites.

Coming back to Monster.

Monster stopped at getting (and uploading) jobs. Received from 700 parent newspapers.

Why did not Monster think of creating a network of jobsites?

Forget about “network, but why did not Monster think of downloading job advts. from hundreds-or thousands of American jobsites? -in addition to whatever jobs. It was getting daily from 700 parents?

If it had done that, then employment ll.com / the job factory.com / grass is greener etc. would not have been born! If Monster was to get into “aggregation-business” first, then others had no chance!

I suspect the answer lies in the “parentage” of Monster i.e. TMP worldwide Ine

700 parent newspapers had only ONE objective Viz:

                Their child-Monster-should provide, online visibility to their print media job-advts. Probably they did not allow Monster to accept and upload print media advts. from any newspaper which was not a member of TMP!

So, it was understandable that, no Monster, they simply did not want any “competition” (for jobseekers eyeballs) from any other job-advts.!

Especially job-advts. hosted on other jobsites!

They (the 700 parents) must have felt

Threatened! Suppose jobseekers STOP looking at their job-advts. and START looking at job-advts. downloaded from other jobsites!

That would be like inviting competitors and welcoming them on a red-carpet!

And, then, what could they tell / boast to their corporate (print-media) job-advertisers?

They can’t say

                “Two for the price of one”.

When you give us job-advts. for printing in 700 newspapers, (of-course-paid), we upload it FREE on Monster. No extra cost. And it will be seen by millions.

So, far 700 newspapers, Monster became their OAPTIVE website – which will NOT aggregate / download jobs from other jobsites.

Of course, if a corporate wanted to post a job-advt. directly on Monster-no issue. Please feel free-welcome (for a FEE!).

Since Monster could not break free from this (self-imposed) constraint, it left the (aggregation) field open for

à  Grass is Greener

à  Employment all

à  The job factory

Etc.

These aggregators are doing a marvelous job of aggregating from thousands of jobsites

BUT,

They cannot get any of those 700 newspapers to agree to give them, their print-media job-advts.!

Simple

-        Because, for these 700, their first-and only obligation was towards their own Child-Monster. To none else.

Especially-and certainly-on obligation to provide CONTENT to a competing jobsite-which may “Kill” Monster! Unthinkable-Suicidal!

So, this COMPETITIVE situation / scenario / attitude and an obvious

                CONFLICT OF INTERESTS

Resulted in,

Ø  Monster unable to aggregate jobsites

 

Ø  Aggregators unable to partner with “parents” Each having shut itself “out” from others.

This argument explains why the TWO WORLDS, shown in Annex: A are unlikely to merge / unify / co-operate, and thereby creating

                UNBEATABLE CONTENT

 

Ø  ANNEX B / INTERPRETATION

·         Either from jobsites,

·         Or from newspapers

 

à  There is no CONSORTIUM of 500 Indian newspapers (similar to TMP worldwide).

So, we, in India, have UNIQUE opportunity.

 

And we must exploit it aggressively-NOW!

We have the “first mover” advantage, having already launched WWJ.

We will strengthen that advantage, when we launch GR.

And we have no historical baggage / no ego / no constraints imposed by any “parent” or “child”/.

And since our “Business Model / Revenue Model”, poses, absolutely no threat, either to Newspapers or to jobsites or to Placement Agencies, we should have little problem, convincing them to join WWJ / GR.

All that we need to do – and soon – is to create on WWJ, an interactive page / a user Interface, where,

Of course, this form will need slight changes / explanatory notes below some fields, since the Newspapers will be entering the job-advts., on behalf of their print-media clients (and not for themselves).

Hence Company Name / Email ID / Contact Executive / Mobile No. etc. will be that of the client. By carefully studying a few print-media advts. you will be able to reach conclusion, as to what info can newspaper give and what it cannot. Afterall, it can give only those details which its corpo. Client has provided in print advt.

Ø  Where it is NOT possible to generate JAM / RAM – and why? Of course, I may have overlooked some, not-so-obvious reasons.

 

From this matrix, following conclusions e-merge:

Ø  Prelaunch databases (either of job advts. or of resumes) will not help us in generating JAM / RAM

 

Ø  Even daily download (of job advts. as well as resumes) from NON – PARTNER Websites

(Monster – Naukri – Jobs Ahead)

 

Is not going to help much in generating JAM / RAM.

Ø  Using these 1000 resumes, we cannot generate RAM against 200 job advts. getting posted on partner websites every day.

 

While filling in their “resume – pref.”, these 200 recruitment managers would have specified

 

-        Industry

-        Design Level

Which, these downloaded 1000 resumes do NOT contain! Hence no RAM.

Given this situation, would it not be better to simply download only the candidate name / email ID / Mobile No – instead of downloading entire resume? It will be much faster.

With this much data, we can send them email (or get PARTNERS to send) asking them to register on any partner website.

That way daily 200 resumes

While sending email, we can also point out that

“We offer FREE resume-blasting-and that too, to the Placement Agencies of his choice”

(other jobsite do not reveal the names of the placement agencies AND also charge between Rs. 900 – 1500 for blasting)

I hope jobseekers will fall for this offer. But, when they ask us to blast their resume, two benefits accrue to us, Viz:

Ø  They must FRIST submit their resume [we may insist that we will blast resumes of only those candidates, who give their mobile no / give their job preferences / give their consent to receive JAB – (not JAM)]

 

Ø  Placement Agencies will start receiving “Knowledge Profiles” – along with resumes. In turn they will forward these to their own Corporate Clients. So “Knowledge-Profiles” becomes INDUSTRY STANDARD.

Ø  We tested this principle in JAS – by ourselves “registering” 466 newspapers & sending them User ID / Password on Aug. 12. So far, none has complained, nor opted – out.

 

If anything, A have registered in last 3 days and Abhi says, some 17 / 18 have logged – in and modified their criteria.

 

Ø  Apparently our “boldness” experiment has worked! This attitude (of tolerating intrusion) seems to be in the basic nature of Indians! We, in India are (almost) always happy to receive / welcome friends / relatives (even strangers) dropping into our homes “unannounced”! After all, they are our “Athithi”!

 

Ø  Therefore, subject to your agreeing, I would like to repeat this “experiment” in case of (non-voluntarily) inducting partners for Global Recruiter.

 

(it is very important, that on the day of the launch itself, we are able to show, a few hundred partners!)

If partner placement agencies can “market / sell” their websites (subscriptions) to a large no. of LOCAL CORPORATES, they can / will make money. If they do, they will stick with us (because we help them make money).

 

In the process, GR will also get more job-advts. / resumes.

 

And thru the mechanism of JAS, these very same LOCAL job-advts. (first pasted on a partner website) will also go into local paper’s “Job Supplement”!

 

So, local jobseekers will get to see, same job advt. on a local

Universal Acceptance

 

Ø  Some years back, Microsoft came out with “Passport” which would be accepted by many websites – contained personal data of the passport-holder, which would get uploaded on any website needing such data for “registration”.

 

Ø  At millions of shops & restaurants, we see a loard,

 

“We accept MASTER-CARD / VISA CARD” etc.

 

Ø  Many India Banks are forming a “consortium”, whereby ONE/SAME ATM card can be used to withdraw cash from the ATM machine of “ANY” partner bank.

 

Ø  Someday, we should strive for a scenario, when, on the homepages, many/many websites, will say Corporates-Jobseekers:

 

“we accept user ID / Password, issued by Global Recruiter”.

How many job-advts. are needed to send 1 job-alert?

 

For Aug. 2005, see enclosed tabulation and corresponding graph. We could not download any jobs on 5th & again today. Readings for 17th & 18th are FREAK – obviously something terribly went wrong! (also no record for 1st Aug!).

One can easily calculate 6 (standard deviation) for the remaining 20 readings and then plot a normal curve, with

I am sure STANDARD statistical S/W packages (to Calculate Mean / Std. deviation of a given set of “Numbers”) are available FREE from Net. Such a package can generate the

                CONTROL CHART

Automatically and display in our ADMIN TOOL.

As more & more “reading / records” (of ratio) accumulates, the software will also automatically revise the “Mean” (upward or downward) – and also continuously / dynamically re-calculate the standard deviations. These are all, very established techniques. Someday (when we are a little free from other priorities), we should implement this.

But this ratio does not depend upon “No-of jobs downloaded” only.

It equally depends upon

“No-of Active Registrations”.

So, instead of just 360 registrations, if this no. goes up to 3060, then even with deity download of 2000 job-advts., we may be able to generate / send out, 2000 job-alerts, giving us a ratio of

There are quite a few similarities between what we are trying to do in VEE and what e-bay as started

 

Ø  Although we expect existing jobsites to join VEE, others can also join to “easily” start a jobsite-without having to “develop” on its own.

 

Ø  Although we don’t expect to earn extra revenue from VEE directly, we expect it to support WWJ – where we will make money.

 

Ø  Even e-bay is now into “classified”!

 

Ø  Helping others create websites (competing too!) is a “big change” in strategy for e-bay”. It is same with us! – an extension of our mission viz: “All Jobs Must Reach Everywhere”.

Ø  GuruNet will consist of a virtual network of websites – mostly jobsites – to begin with, only jobsites.

·         There will be receiving of a “License Fee” from applicant. This will be thru cheque with a covering letter. In any case, we are not expecting thousands of members, so we will not provide online payment.

The “license-period” (of one your) will start from the day we “activate” the service. This means next license-fee amount will fall due on anniversary.

 

Hence, license-periods will not coincide (may not coincide).

 

Ø  License-Fee (even a nominal amount) is necessary to establish

That concerned partner / member may decide whether or not to retain that record / document in its own database and when to delete it.

 

Ø  Under no circumstance the entire COMMON / CENTRAL database, reside on the local webserver of any partner member.

·         Job Posting / Resume Search (Corporates)

 

·         Resume Posting / Job-Search (Candidates)

 

à  The UI for all the above-mentioned processes will be “identical” as pulled form RG.com.

 

Displays will also be identical.

 

The advantage is that if any change is required to be made, it need to be done ONLY on RG server.

 

New features (eg: Job Advt. Broadcast) can also be added from one singal source (i-e. RG).

By keeping a substantially lower “price / charge” for resume-blasting, as compared to Monster / Naukri / Jobs Ahead, our partner jobsites will be able to attract a large no. of jobseekers to take advantage of this service. This will enable them to make money.

Can we think of an option, where a jobseeker himself decides & selects agencies ( þ ) ? In this case, he is not forced! If he select 212 agencies, if he sends cheque for Rs. 212/=! Now, he feels he has the control.

                We can provide a drop list (or more than one drop lists) of Corporate-Names and then a jobseeker can select ( þ ) any no. of these.

 

                Once jobseeker has paid the partner website-and we get signal – we blast the resume to the selected corporates.

 

                In this feature, jobseeker bypasses the intermediary viz: Placement Agencies. His resume directly reaches the employer!

Charge” service for 3 month. Then we can figure out, how many jobs actually get “broadcast” to how many JAMMERS. If the load becomes too much, we could later convert JAB into “pay-per-use” (-involving all counting / accounting / belling / balance-calculation problems).

 

With bandwidth / hosting & hardware prices falling all the time, I believe, more & more service-providers would want to change-over to a “Fixed Monthly / Quarterly Charge”, irrespective of usage. This is already happening in mobile-phone service.

Ø  If we intend charging a jobseeker for this “Optional” service, then first we would need to convince him how it would help him – besides explaining, how these profiles get generated in the first place-not an easy task.

A Corporate HR manager thinks,

 

“Sure! If I post my job-advt. on your website, it may get noticed, it may get discovered by those jobseekers who conduct a job-search. So, it is a matter of chance / luck.

 

But, for each jobseeker who visits and conducts a job-search, there may be 10 other, who don’t bother to log-in regularly and conduct job-searches. They will never get to SEE my job-advt.!

Even for a recruitment company like us (whose business entirely revolves around resume-search / job-posting), amount of Rs. 1 lakh was felt quite “high”. Then what about thousands and thousands of End-Employers, who need to appoint no more than 10 executives / year?

 

They don’t need to post more than 10 job-advt. / year and / or conduct 10 resume-search per year.

                It is obvious that those who have least to lose but most to gain (by joining), will happily join.

“Look, on my jobsite, you can conduct resume-search on 10 lakh resumes and for a meagre Rs. 100 per search!

 

What do you say?

 

And what is more – based on no. of searches conducted, I will send you a quarterly bill when you pay up. NO upfront down payment (one year) of Rs. 1 lakh!”

 

But, he cannot say this to any corporate unless he joins VEE!

 

Of course, VEE shall not / must not dictate to a partner jobsite, what it wants to charge its clients and how (when) it wants to charge. VEE

Has no “role” to play in the “PRICING” decisions of its partners – nor any role to play in the “MARKETING / PROMOTION” decisions of its partners. We can suggest but these (decisions) are their prerogatives.

If it has nothing to lose and everything to gain, it will join VEE.

 

And then, we are not asking them to “deposit / pool” their past / current resumes (-but they are welcome, if they want to).

 

If, as a small / insignificant jobsite, I know that I am getting no more than 20 resumes / day, would I object to deposit / pool these, if , in return, my corporate client can search 10 lakh resumes?

 

I would simply jump / grab such an opportunity.

 

For VEE, this is then the “Target Group”. The “quality” of the group is immaterial. What matters

This is also the logic behind offering JAS to a large no. of low circulation / small town newspapers.

Ø  All partner jobsites pulled & presented (to corpo. & candidates), only same / identical U/I (Jobs-Post / Resume Post / Job-search / Resume Search).

 

There was no way a partner jobsite could continue using its own / existing U/I, even after becoming a partner.

 

This “mandatory” use of 3P’s STANDARD U/I was no problem for “NON jobsites” because they did not have to give up anything in which they might have made financial & emotional investment.

 

But jobsites (in the business of online recruitment felt very uncomfortable.

Ø  Any partner jobsite would be able to continue using its own / existing U/I.

 

If a partner jobsite wishes, it can drop its existing, U/I and switchover to the STANDARD / UNIFORM U/I available on GR.

 

We believe, this flexibility will attract many small “JOBSITES” to join-up GR. There is always a resistance to “change” and jobsites may not want to jettison their “historical baggage” immediately.

 

After they have been our partners for a few months-and enjoyed the fruits of partnership-they would be much more amenable to any change that we may suggest.

To some (potential) partners, 3P might have even appeared as a “competitor”! They might have looked upon 3P’s “Partner website” program as a façade (a false face) behind which, 3P’s “real” intention could have been.

 

Ø  To “USE” them

Ø  To solely / exclusively “BENEFIT” by using them.

Ø  To make them fully / tolly dependent upon 3P

Ø  There will be no “direct access” to either corpo. or to candidates to GR. They cannot “Log-In” to GR directly!

 

They can “Log-In” to GR only thru a partner website.

 

Ø  On GR, there will be no job-posting / job-search / resume posting / resume-search.

 

This will ensure that partners do NOT look upon GR as a kind of “competitor”

 

Ø  GR will continuously emphasize its role of an “ENABLER” – to enable partners to make more money.

 

Ø  GR will keep adding new features whereby partners can make more money.

 

Ø  GR will provide a unique platform thru which Online Recruitment PIE (market) will arow very rapidly.

Ø  Non-Jobsites never thought of Corporate - Subscriptions as their MAIN / ONLY source of revenue.

 

They never brought any “orders / assignments” or even job-advts.

 

All of them felt / believed that some OTHER partner will bring “orders” and they will supply the resumes (the candidates).

 

Hence their focus was on getting more “resumes” only, hoping these resumes will bring them “Revenue-Share”.

 

Resume Constituted-and remained - “property” of the partner, who brought-in.

Ø  Who (which partner) contributes how many resumes, becomes a secondary issue-since there is no CROSS-SHARING of revenue based on Resume-Search.

 

Whether my corporate-client, discovers, “my” resumes OR resumes brought-in by other partners, does not increase / decrease the “subscription”. It remain same! But, at the same time, any jobsite in online business is acutely conscious that it is the SIZE of resume database which decides, whether a corporate will want to pay for Resume-Search, in the first place. Hence it is in the interest of ALL jobsites to try & get in as many resume as possible & increase the resume database for everyone’s benefit.

Resumes to be forwarded to companies listed in the shopping cart, will be plain unstructured email resumes (and not Image Builders).

 

Although, we would have converted these into Image Builders AND also attoted PEN, we must not mention PEN, while emailing these to the advertisers.

 

Our idea is to motivate / induce the advertiser to (become a subscriber and) “upload” these on recruitguru for “conversion”! This way we earn money (hopefully).

 

Once, an advertiser “converts” these, the same would become a part of his “PRIVATE” resume-database even though, same PEN remains (which was given by us earlier, when jobseeker originally submitted the resume into Recruitguru’s database).

 

So, the erotically, same resume, carrying same / unique PEN, could be in the “private” database of 193 companies! – besides, of course, our own database!!
